What does it take to lead fearlessly in a world of constant transformation?

International leadership keynote speaker and conference speaker Nick Jonsson recently took the stage in Bengaluru, India, to share his Five Steps to Holistic Leadership with an audience of senior technology and business leaders.

Speaking at a major leadership and technology conference in Bengaluru, Nick explored how leaders can navigate rapid transformation while strengthening the human foundations that sustain leadership: wellbeing, purpose, connection, meaningful goals and personal discipline.

The keynote, LIMITLESS: Transforming Through the Five Steps to Holistic Leadership, introduced a practical framework built around five steps: Surrender, Purpose, Connection, Goals and Discipline. Together, they form what Nick describes as "a human roadmap for fearless leadership in the agentic economy."

The session was delivered on 18 September 2026 as the Day Two closing international keynote at the CIO100 Awards & Conference India in Bengaluru.

From Day One to Day Two: From His Journey to Theirs

Earlier, on Day One of the conference, Nick had taken the stage and shared more of his own journey: the challenges, experiences and transformation that have shaped the way he approaches leadership and life today.

When he returned to the stage on Day Two, he wanted the experience to be different. Rather than simply delivering another presentation, he turned the attention towards the leaders in the room. The day before, he told the audience, he had shared his journey. Today, the focus would be on theirs.

Day Two therefore became much more interactive. Nick invited the audience to reflect on their own leadership and lives:

•     What are you holding onto that is no longer serving you?

•     How closely is your leadership aligned with what truly matters to you?

•     Which relationships need greater attention?

•     Where are the biggest gaps between where you are today and where you want to be?

•     And do you have the discipline required to close those gaps?

 

Those questions became the foundation for the journey through the Five Steps to Holistic Leadership.

A Morning Run in Bengaluru, and a Gratitude Moment

For Nick, the Day Two experience actually began several hours before he walked onto the conference stage. That morning, he went out for a run in Bengaluru with one of the delegates attending the conference. They exercised, talked and had an opportunity to connect away from the presentations, conference rooms and busy schedules.

It was a simple moment, but it represented something Nick believes deeply about leadership: human connection matters.

A few hours later, he brought that experience into the room. He opened the keynote not with a leadership model or business theory, but with a Gratitude Moment. He shared the story of the morning run and asked the audience one simple question: What are you grateful for today?

Before talking about transformation, performance, technology or the future of leadership, the session started with gratitude.

Because leadership does not begin with a strategy. It begins with the human being doing the leading.

What Is Holistic Leadership?

One of the fundamental ideas behind Holistic Leadership is that the professional leader cannot be completely separated from the person behind the title.

In Nick's framework, Holistic Leadership brings together physical health, mental health, emotional health, psychological health, social wellbeing, resilience and professional responsibilities.

Leadership is therefore about more than professional performance. A leader may be achieving extraordinary business results while struggling physically, emotionally, psychologically or in important relationships. Eventually, those worlds intersect.

This becomes particularly relevant as leaders navigate extraordinary technological change. AI and the emerging agentic economy are changing how organisations operate, how decisions are made and how work gets done. But as technology becomes increasingly powerful, Nick believes the human side of leadership remains essential.

How do leaders lead themselves? What do they stand for? How do they connect with others? What are they trying to achieve? And do their daily behaviours support those ambitions?

This is where the Five Steps to Holistic Leadership come in.

Step 1: Surrender

Leadership development often focuses on what needs to be added: another skill, another qualification, another strategy, another tool. But transformation can also begin by asking what a leader is prepared to let go of.

During the keynote in Bengaluru, Nick asked the leaders in the room: What is one habit or mindset you need to let go of to lead more fearlessly?

Perhaps it is a behaviour that once served them but no longer does. Perhaps it is the need to control everything, perfectionism, fear of failure or an unwillingness to ask for help. Or perhaps it is a mindset that no longer fits the leader they are becoming.

People often try to transform their lives by adding more. But sometimes they first need to create space. Before something new can begin, something old may need to be surrendered.

Step 2: Purpose

Once leaders have considered what they need to release, the next question becomes: what are they moving towards? That is where Purpose becomes important.

Nick asked participants to consider how aligned their leadership is today with what matters most to them. Rather than leaving this as an abstract question, he asked them to rate themselves from 1 to 10.

He then explored a Leadership Compass and a series of deeper questions designed to help uncover purpose:

•     What did you naturally love doing as a child?

•     What activities make you lose track of time?

•     What experiences have shaped you most deeply?

•     What problem do you feel drawn to help others solve?

•     What would you continue doing even without recognition?

•     And importantly, what human impact do you want your leadership to create?

 

For senior executives and technology leaders operating in demanding environments, it is easy to become consumed by targets, deadlines, transformation programmes and the next business challenge. Leaders can become incredibly busy without stopping to ask whether all that activity is taking them towards what truly matters.

Purpose provides the compass. But purpose cannot remain a statement on a piece of paper, so Nick asked another question: What is one action you can take to align your leadership more closely with your purpose?

Purpose becomes powerful when it starts influencing decisions and actions.

Step 3: Connection

The third step is Connection. Leadership is fundamentally relational.

During this section of the keynote, Nick referenced Robert Waldinger and lessons from the long-running study of adult development on relationships and what contributes to a good life.

This also connects directly with another important part of Nick's leadership work: Team Psychological Safety. For organisations to transform, people need environments where they can contribute, raise concerns, challenge ideas and have difficult conversations.

But connection goes beyond professional teams. One of the questions Nick asked the leaders in Bengaluru was: Which relationship do you need to repair or strengthen to lead transformation more effectively?

That can be a confronting question. Leaders are sometimes so focused on transforming organisations that they overlook relationships requiring attention in their own lives. And sometimes the most important piece of leadership work does not happen on a stage, in a strategy meeting or in a boardroom. It happens in a conversation that has been avoided.

The morning run with a conference delegate in Bengaluru was a simple reminder of this principle. Connection is created one conversation and one human interaction at a time.

Step 4: Goals

Purpose gives direction. Goals help turn that direction into something tangible.

During this part of the keynote, Nick introduced the Limitless Life Framework. Rather than looking only at career or business performance, participants were encouraged to consider different areas of their lives. The exercise was straightforward:

•     Rate how satisfied you are today in each area of your life on a scale from 1 to 10.

•     Rate where you would like to be.

•     Identify the gaps.

 

This is an important part of Holistic Leadership because leadership does not exist in isolation. Someone can be performing extremely well professionally while experiencing a significant gap somewhere else in life.

The purpose of the exercise is not to achieve perfection everywhere. It is to create awareness, because once a gap becomes visible, something can be done about it.

Nick then asked participants to consider how they would close those gaps across three time horizons: the short term, meaning the next 30 to 60 days; the medium term, the next 6 to 12 months; and the long term, the next 3 to 5 years.

That led to another important leadership question: Where is your greatest growth opportunity?

Transformation becomes much more manageable when leaders stop trying to change everything at once and identify where focused action could create the greatest impact.

Step 5: Discipline

The final step is Discipline, because insight without action changes very little.

A leader can understand their purpose, identify their goals, know which relationships need attention and recognise the habits or mindsets they need to surrender. But eventually, they have to do the work.

One of the messages Nick shared during this section was very simple: whatever gets measured gets done.

Discipline is not about one extraordinary day. It is about the behaviours that are repeated. It is what happens after the conference has finished, everyone has flown home and the excitement of a powerful event has passed. Do leaders continue? Do they measure? Do they follow through? Do they keep the commitments they made to themselves?

The final reflection for Step Five was: How will your leadership and your life transform when you commit to the discipline required to achieve your goals?

Fearless Leadership Begins With Leading Yourself

At the end of the closing keynote in Bengaluru, Nick brought the entire journey back together. Surrender, Purpose, Connection, Goals and Discipline: five steps, but one central message. Fearless leadership begins with leading yourself.

Technology will continue to evolve. Organisations will continue to transform. AI will continue to reshape how work gets done, and the expectations placed on CIOs, executives and senior leaders will continue to change. But behind every technology strategy, transformation programme and major business decision remains a human being.

That is why, in Nick's view, the future of leadership needs to bring performance and humanity together. That is what Holistic Leadership means to him.

From Reflection to Action

Nick did not want the leaders in the room to leave the conference with another set of interesting notes that would eventually disappear into a folder. The real test begins when they leave the room.

So towards the end of the keynote, he asked everyone: What is one action you will take this week? Write it down. Make it specific.

Transformation does not necessarily begin with changing everything. Sometimes it begins with one clear decision followed by one meaningful action. That is where leadership moves from reflection to transformation.
